Three phases, each grounded in recognized delivery and governance frameworks rather than improvised from scratch on every engagement.

Diagnose
I look at how decisions actually get made today — not the org chart.
- Baseline delivery maturity against a recognized model (e.g. P3M3 portfolio/programme/project maturity) to locate real capability gaps.
- Map stakeholders and decision rights — power/interest grid (Mendelow) and a RACI to expose where accountability is unclear.
- Run a portfolio health review across scope, schedule, cost, and dependencies to surface slippage and concentration risk.
- Separate symptoms from root causes of delivery failure (5 Whys / Ishikawa fishbone) rather than treating the noise.
- Define measurable benefits and a value baseline up front (aligned to MSP benefits management) so success is provable later.

Design
I build the governance, cadence, and reporting that fit your context — not a generic framework.
- Design tiered governance — working group through steering committee — on PRINCE2 / MSP governance principles, sized to the complexity of the work.
- Shape the target operating model across process, people, technology, and structure.
- Sequence the roadmap with explicit prioritization (MoSCoW) and dependency/critical-path mapping.
- Blueprint the PMO/EPMO: reporting cadence, RAID management, and clear decision rights.
- Build the change and adoption approach (ADKAR / Kotter) so the organization can actually absorb the change.

Deliver
I run it with you until it holds without me in the room.
- Mobilize and run the governance cadence with disciplined reporting cycles and tracked decisions.
- Manage risks and dependencies actively with quantified escalation paths (PRINCE2 risk themes).
- Track benefits against the baseline through and beyond go-live (MSP benefits realization), not just to delivery.
- Report status from a single portfolio view, data-driven — including AI-enabled reporting where it speeds insight.
- Stabilize and transition to BAU with documentation and knowledge transfer — built to run without me in the room.
